Takt time is calculated by dividing available time by demand over the same period. Example: 800 parts per day, two 7-hour shifts, i.e., 50,400 seconds available, so 63 seconds per part. Next, make planned stops, breaks, and organizational disruptions explicit. Without this “clean-up,” target cadence becomes a meeting promise, not an engineering baseline.

Deliverable capacity depends on effective cycle time, changeovers, and scrap rate. A station at 55 seconds nominal that suffers 10% micro-stops and 5% scrap does not deliver the expected capacity. A catalog assumes a perfect machine in a perfect flow: that does not exist. So you replace nominal with an effective cycle time, integrating runtime rate and measured losses.

3) Flow and balancing: identify the bottleneck, then decide

Seconds per part describe an operation's cycle time. OEE combines availability, performance, and quality to quantify losses. WIP corresponds to WIP (Work In Process) (work-in-process), i.e., stock being transformed inside the line. These measures are the basis for a serious trade-off, not a decorative dashboard.

Quantified example: finding the constraining station

Three stations in series: 50 s/part, 58 s/part, 52 s/part, with a 90% runtime rate on each.

The 58-second station becomes the bottleneck: useful capacity of 58/0.90 = 64 s/part, i.e., about 56 parts per hour. If demand requires 60 parts per hour, the queue builds up and lead time (throughput time) increases, even if the other stations are waiting.

Decisions and buffers

You duplicate a station when the constraint is physical and hard to compress — structural.

You improve an operation when the bottleneck comes from a method, a setting, or manageable variability — variable.

A buffer (buffer stock) is sized on a disruption duration: 10 minutes of protection at 63 seconds of takt time corresponds to about 10 parts — beyond that, you are buying waiting time, not robustness.

 

4) Technology choices: decide by constraints, not by trend

The right starting point is constraints: precision, cadence, flexibility, maintainability, spare-part availability. Industrial robotics targets cadence and precision, with safeguarded zones. Stops are captured via a simple taxonomy: missing part, pick failure, safety alarm, downstream wait. Quality must be tied to process parameters; otherwise, you treat symptoms, never causes. Consumption is tracked in kilowatt-hours per part, because energy and compressed air weigh on costs and carbon footprint. Without clean data, the automated line becomes a black box… and it is expensive.

 

6) Flow simulation and digital twin: the stress test before CAPEX

A two-dimensional drawing validates geometry, not behavior. industrial flow simulation evaluates throughput, WIP, throughput time, and sensitivity to disruptions.
